How to build a cleaning rota your team will actually follow

Every operator has built a cleaning rota. Very few have built one that survives a busy weekend, a sickness absence, and a manager on holiday — simultaneously. The difference is not effort, it's design. Three decisions determine whether a rota holds up under pressure or degrades into finger-pointing.

Decision 1 — role, not name

Assign cleans to a role ('closing FOH supervisor', 'kitchen porter 2') rather than a named person. Names go on holiday, roles do not. When Sarah is off, the person covering her role picks up her cleans without a re-write. This one change eliminates 80% of 'I didn't know it was mine' arguments.

Decision 2 — time-boxed, not open-ended

Every clean has an expected duration. A rota with 'clean the fryers' is a wishlist; a rota with 'clean the fryers — 20 mins, after 22:30' is a plan. Time-boxing makes it obvious when the schedule is overloaded and needs a role added, versus when a specific person is genuinely slow.

Decision 3 — visible on shift, not filed

The rota lives where the shift lives — printed on the wall or on a shared tablet in the kitchen. A rota in a shared drive that nobody opens on shift is not a rota, it's a document. Digital tools win here because they can push the next clean to the person on shift, without them needing to remember to check.

The forgotten fourth — feedback loop

A rota that never gets adjusted degrades within a quarter. Menus change, equipment changes, footfall changes, team changes. Review the rota monthly with the closing team, remove cleans that no longer make sense, add ones the team keep doing off-rota. The best cleaning managers treat the rota as a living document, not a founding scripture.
